# Roof Repair vs Replacement: How to Decide

Repair if defects are isolated and the underlying system is sound. Replace if failures are spreading and the roof is past 80% of its design life. Here's the framework we actually use on quotes.

Quick Answer

**Repair when fewer than 25% of components are failing, defects are localised, and the roof is under 80% of its design life. Replace when failures are system-wide, age is past 80% of design life, or repair quotes exceed 30% of full re-roof cost.** Below those thresholds, repair is the cheaper long-run option. Above them, repair money is wasted — replacement is cheaper inside 5–7 years.

## The three-question decision framework

### Question 1 — How localised is the failure?

Walk the loft and look at the roof externally. If problems are concentrated (one slope, one valley, one chimney), the rest of the roof can be left in service and the problem area repaired or partially re-roofed. If problems appear across multiple slopes, valleys and ridges, the system is reaching end-of-life as a whole.

### Question 2 — How old is the roof?

Compare to design life: concrete tile 50–60 yrs, clay tile 60–80, natural slate 80–100+ (with copper/iron nails 60–70). Under 50% of design life: almost always repair. 50–80%: repair if cost-effective. Over 80%: replacement is usually the better long-run answer because new repairs will be needed every 12–24 months.

### Question 3 — What's the repair cost relative to replacement?

Get a written repair quote and a written replacement quote on the same roof. If the repair is under 25% of replacement cost and buys 10+ more years, repair is the right answer. If it's over 40% of replacement cost or buys under 5 more years, you're spending money you'll spend again soon.

## What's economically sensible to repair

-   **1–10 slipped or cracked tiles:** £150–£600 — done in half a day.
-   **Lead flashing renewal at chimney or valley:** £400–£1,200.
-   **Single leak from one identifiable position:** usually under £500.
-   **Ridge tile re-bedding (single ridge):** £600–£1,400.
-   **UPVC roofline replacement:** standalone job, £1,800–£4,500 — doesn't usually justify a re-roof on its own.
-   **Chimney repointing or rebuild:** £1,200–£4,500 — independent of the roof itself.

## What's a false economy to repair

-   Multiple separate repairs costing more than £2,500 in 12 months
-   Repairs to roofs over 80% of design life with widespread underfelt failure
-   Roofs where the underlying battens are rotten — tiles can be re-laid but the fixings won't hold
-   Roofs with structural deflection (sag) — no repair fixes the cause
-   Mortar-bedded ridges where every ridge has perished — re-bed cost approaches partial re-roof cost

The repair-as-you-go strategy is genuinely cheaper for mid-life roofs (under 80% design life) but breaks even with replacement once the roof passes end of design life. Beyond that point, you're typically also paying for internal damage caused by repeated minor leaks — not shown in the table above.

## Other variables that change the answer

**Planning to sell within 3 years?** A failing roof typically knocks 5–15% off agreed sale prices once flagged on survey. A new roof with a transferable completion sign-off removes the issue. The replacement often pays back at sale even if economic break-even hadn't been reached on lifespan alone.

**Insurance position.** Insurers won't pay for wear-and-tear failure of an end-of-life roof. If the roof gives up in a winter storm and the assessor judges it was already at end of life, you'll be footing the full bill anyway. Replacing pre-emptively keeps cover intact and means storm damage to the new roof is fully covered.

**Energy performance and grants.** Full re-roofs are the only point at which insulation upgrades are economically efficient. Combined with current grant availability for low-income households, the effective cost of a new roof is sometimes 15–25% lower than headline price.

**Disruption tolerance.** Repairs are typically 1–3 days with no scaffold (small jobs) or 1 week with scaffold (larger). Full re-roofs are 5–10 days plus 2 weeks of scaffold. If you're working from home, plan accordingly — although roofers don't typically affect indoor noise levels much.
